Problem Solving at Gardner

Client Overview

Gardner Aerospace’s activities include 5-axis machining, turning, sheet metal fabrication, non-destructive testing, surface treatments, final assembly and kitting. Gardner’s Integrated Logistics Centre (ILC) manages the delivery of the Group’s manufactured and bought-in products to its key customers, either delivered individually or as kits.

The Need

Most of the actions taken to mitigate issues and problems on the shop floor were immediate actions that recovered the situation but did not deal with the root cause of the issue or problem. As a consequence the same issues and problems were re-occurring causing operational disruption.

The Approach

The primary goal was to establish a simple process that the management team and the workforce could use to jointly establish root cause problem solving on a routine basis. The intervention consisted of three steps.

Tactical Implementation & Plan Creation at Gardner

“We have really benefited from doing TIP’s. The most important thing is that they help you keep track of projects and tasks, giving you visibility of your status against plan.”
Andy Cook, Systems & Engineering Manager, Gardner Basildon

This features key projects and major milestones to be able to enhance the performance of the business and provide cost reductions. There were varying levels of project management skills across the business so a simple and straightforward approach was required to train the leadership team to deliver successful projects.

Addison Engineering Co (Blackpool) Ltd | Case Study
‘‘Taking Control at Addison Engineering”

The Need: Team-boards had been implemented at shopfloor and management team level to manage operational performance but there was no formal process linking the boards. A draft Route Map had been developed but was not being used to deploy or review strategic activities. The management team were fire-fighting rather than getting to grips with issues affecting operational performance.

“The control room has played a fundamental part in visualising objectives and monitoring performance against targets. We still have a lot of work ahead of us to maintain the ethos of the control room and sustain our focus on monitoring ‘how we are doing’ so we don’t lose sight of its importance in enabling us to get ‘‘where we want to be”.
Linda Kirkham, Quality Manager, Addison Engineering
